What Do You Actually Want to Happen?

It is a simple question and it is asked surprisingly rarely at the start of an SEO engagement.

The usual answer is "more traffic", which is not really an answer. Nobody wants visitors. They want enquiries, or bookings, or orders, or a particular kind of customer they currently do not get enough of.

Establishing that at the outset changes everything downstream: which terms are worth pursuing, which pages get attention, and how anyone will later judge whether the work was worth the money. Skipping it is the reason so many engagements end in a disagreement about performance six months in, with both sides holding different unstated definitions of success.

Defining a Conversion Before You Start

A conversion is whatever you actually want a visitor to do. That varies more than the word suggests.

For some businesses it is a form submission. For others it is a telephone call — often the majority of contact, and the hardest to see. It might be a quote request, a booked consultation, a site visit arranged, a sample requested, or a document downloaded by somebody who will buy in three months.

The point is to decide before the work begins, and to be specific. "More enquiries" is too loose to act on. "Quote requests for the two services we most want to sell" tells you exactly which pages matter and what to measure.

It is also worth agreeing what would count as disappointing. If nobody has said what failure looks like, nobody can honestly say whether it happened.

Not All Enquiries Are Worth Having

This is where a purely numerical view of performance falls apart.

Ten enquiries a month sounds better than four. If eight of the ten are for work you do not offer, in places you do not cover, at budgets you cannot serve, then four was the better month — and someone spent a day of their week replying to the other eight.

Poorly qualified enquiries are not free. They consume time, they are dispiriting, and they can make a channel look productive while contributing nothing.

The usual causes are pages attracting the wrong searches, content that does not make clear who the service suits, or an absence of any indication of scale or price. All are fixable, and all are invisible if you only count enquiries rather than examining them.

Tracking Calls, Forms and the Things In Between

Form submissions are straightforward. Most other valuable actions are less so.

Worth setting up properly: form completions recorded reliably, taps on your telephone number from mobile, clicks on an email address, and any download or booking step that indicates genuine interest.

Telephone calls deserve particular attention, because for many businesses they are the main route to contact and the least visible. Someone reads a page, notes the number and dials — possibly from a different device entirely. Nothing connects that call to the search that produced it unless you have arranged for it to.

Call tracking can address some of this. So can simply asking. "How did you hear about us?" on an enquiry form, and by habit on calls, is unfashionable and remains among the more reliable sources of information available.

Which Pages Are Actually Contributing

Enquiries rarely come from where people assume.

The homepage tends to receive credit it has not earned, because it is often the last page someone visited before making contact rather than the page that persuaded them. Meanwhile a service page or a well-written explanation may have done the work several visits earlier.

Looking at which pages people arrived on, and which they viewed before enquiring, gives a truer picture. It usually reveals that a small number of pages carry nearly all the commercial weight — and occasionally that a page nobody thought about is quietly producing customers.

That knowledge changes where effort goes. It is a more useful output than any ranking report.

Attribution Will Never Be Complete

Worth stating plainly, because dashboards imply a precision that does not exist.

Someone searches on a phone during a break, does not act, mentions you to a colleague, is looked up by name a week later on a laptop, and telephones from the office. Analytics may record that final visit as direct traffic, or as a branded search. The organic search that started it appears nowhere.

This is normal and no tool resolves it. The practical response is to treat attribution as indicative rather than exact, to look at whether total enquiries move as visibility improves, and to keep asking customers directly. Combining imperfect data with what people tell you gets closer to the truth than trusting either alone.

Be wary of anyone presenting attribution as settled. The honest position is that you can see a good deal, not everything.

When Traffic Rises and Enquiries Do Not

A common and solvable situation, with three usual explanations.

The traffic may be the wrong traffic — growth on informational pages, or visibility for searches adjacent to what you sell rather than central to it. The pages may be attracting suitable people who then cannot see what to do next. Or enquiries may in fact be happening by telephone and simply not being recorded.

These have entirely different remedies, and the diagnosis takes an afternoon. What is worth avoiding is concluding that SEO does not work before establishing which of the three is occurring.

Following Enquiries Through to Customers

The final step, and the one almost nobody completes.

Enquiries are not the objective either. Customers are. If you can record which enquiries became work, and roughly what that work was worth, you learn something considerably more valuable than any traffic figure: which searches produce good customers rather than merely interested people.

That closes the loop. It might reveal that a term producing few enquiries produces excellent ones, and deserves more attention than a term producing many poor ones. Without it, you are optimising toward volume and hoping quality follows.

It need not be elaborate. A column in a spreadsheet noting where each enquiry came from and what happened to it will do. The discipline of maintaining it matters more than the tooling.

How do we know if SEO is producing actual business?

By deciding in advance what would count, and then recording it. Agree which actions represent genuine commercial interest, set up tracking for the ones that can be tracked, ask new customers how they found you, and note which enquiries turn into work. None of that is complicated, but it has to be in place before the work starts if you want a clear answer afterwards.

We are getting enquiries but they are not the right ones. What now?

Look at which searches and pages are producing them. Poorly matched enquiries usually mean the page is attracting the wrong intent, or that it does not make clear enough who the service is for. Being explicit about what you do, who you suit and roughly what it costs filters people before they contact you — which reduces enquiry numbers and improves them at the same time.

Should we track phone calls?

If a meaningful share of your enquiries arrive by telephone, yes. At minimum, make the number tappable on mobile and record those taps as an action. Call tracking gives more detail and suits businesses where the phone is the primary route. Even without any of that, asking callers how they found you captures much of what you need.

Why does analytics not show where all our enquiries came from?

Because people move between devices, return days later, and often arrive by routes no tool records. A visit that began with a search may be recorded as direct traffic weeks afterwards. This is a limitation of measurement rather than a fault in your setup, and the sensible response is to treat the data as indicative and supplement it by asking.

What should we agree with an agency before starting?

What a successful outcome would look like in commercial terms, which actions will be counted, how they will be tracked, what will be reported and how often, and what would constitute disappointing progress. Agreeing that last point is uncomfortable and prevents most disputes later. If nobody can say what failure looks like, nobody can honestly assess performance.
